Building a direct booking website that does not lose you to OTA fees

A direct booking site can meaningfully cut what you pay Airbnb and Vrbo in fees, but only if guests actually find it. Here is what actually makes one work.

The appeal of a direct booking website is straightforward: no 3% host fee, no OTA algorithm deciding your visibility, and a direct relationship with the guest for future stays. The catch is that a direct booking site with no traffic is just an unused webpage — OTAs bring the guests; a direct site has to earn them separately.

Where direct bookings actually come from

Almost no direct booking site succeeds purely on search traffic in a reasonable timeframe. The realistic sources are repeat guests you already have a relationship with, guests you convert during their stay with a discount for booking directly next time, and referrals. A direct booking site is a retention tool more than an acquisition one, at least early on.

What the site itself needs to do well

A real-time calendar that will not double-book against your OTA listings is non-negotiable — everything else is secondary to that. Beyond the calendar, clear photos, an easy-to-find price, and a checkout that takes under two minutes matter more than a sophisticated design; most direct-booking abandonment happens because the process felt slower or less trustworthy than the OTA guests are used to.

A direct booking site that is not perfectly synced with your OTA calendars is a double-booking risk, not a nice-to-have feature gap. What a direct booking actually saves

The saving is real but depends on the platform and fee model. Under Airbnb's split-fee model the host pays around 3% and the guest pays a separate service fee, often in the low to mid teens as a percentage; under host-only fees, the host pays roughly 14–16% and the guest pays nothing extra. Booking.com commission commonly runs around 15%, varying by country and programme. A direct booking avoids those, but it carries its own costs: card processing, typically 1.5–3%, and the website and booking engine itself.

A worked example: a one-week stay at €150 a night is €1,050. Through a host-only fee model at 15%, the host keeps about €892. Booked directly with 2% card processing, the host keeps about €1,029 — roughly €137 more for the same stay. Alternatively, the host can share some of that with the guest, offering a direct price 5–8% below the platform price, and both sides still come out ahead. That shared saving is the main reason guests book direct at all.

The essentials checklist for a direct booking site

Live availability: Read from the same calendar as your platform listings, updated instantly, so a direct booking blocks Airbnb and Booking.com and the reverse.

A full price up front: Nightly rates, cleaning fee, tourist tax and any discounts calculated before the guest enters payment details. Guests abandon bookings when the total changes at checkout.

Secure payment and a clear policy: Card payment through a recognised processor, a deposit or full payment rule, and a cancellation policy stated in plain words before the booking is confirmed.

Trust signals: Real photos, a description that matches the platform listing, recent reviews (quoted from your platform profiles where their terms allow), a physical contact address and a way to ask a question before booking.

Mobile first: Most guests browse on a phone. If the calendar, price and checkout do not work comfortably on a small screen, the rest of the design does not matter.

Instant confirmation: An automatic confirmation email with the dates, the amount paid and what happens next, so the guest does not wonder whether the booking went through.

Getting guests to the site

Repeat guests are the cheapest bookings you will ever get. Collect consent to contact guests during their stay where the rules and law allow it, send a short note after checkout, and offer a returning-guest price for booking directly next time. Inside the property, a guidebook or welcome card that mentions your website — not an off-platform payment request during an active platform booking, which most platforms prohibit — reaches every guest at the moment they are most satisfied.

Beyond repeat guests, a Google Business Profile for the property or your company, a listing on Google's vacation rental results where you are eligible, and a small number of useful local guide pages on your own site build discovery over time. Paid search can work for distinctive properties in high-demand locations but is expensive for ordinary listings. Treat the website as one channel among several, not a replacement for the platforms.

Legal and tax points that do not disappear

Booking direct does not remove obligations the platforms sometimes handle for you. In many cities Airbnb collects and remits tourist or occupancy tax on the host's behalf; for a direct booking, you are responsible for charging and paying it. The same applies to registration numbers that must appear on listings, guest registration duties in some countries, and the deposit and cancellation rules your local consumer law requires. Measuring whether it works

Track the share of revenue booked direct, the conversion rate from site visits to bookings, and the commission saved per month. For most managers a realistic early goal is a modest share of bookings from repeat guests and referrals within the first year, growing as the guest list builds. If direct bookings remain near zero after a year of genuine effort, the problem is usually traffic, not the website.
